BFCM 2026: 8 last-minute Shopify fixes that still move the needle

Page content

Three weeks out from BFCM, and the merchants we talk to split into two camps.

The first camp spent six months on a new theme, retooled the whole PDP, planned a bundle launch, and are now in panic mode because things aren't converging. The second camp did almost nothing and is about to find out why.

If you're in either camp — or anywhere between — here are the eight last-minute Shopify fixes that still move the needle three weeks out. None of them need a sprint. None of them need an app purchase (except where noted). All of them pay back inside the BFCM window.

1. Turn off the plans you can't finish

The single biggest BFCM mistake we see is a merchant trying to ship a half-finished redesign the week of. Half-shipped is worse than not shipping. If your new theme isn't 100% ready, roll back to the version that worked a month ago. Your proven converter beats your in-progress one every time.

2. Add Shop Pay to the top of every PDP (if it isn't there)

Shopify's own numbers put Shop Pay checkouts at 60%+ higher conversion than guest checkout. Most themes support it as a one-tick setting. If yours doesn't, the snippet is 15 lines of Liquid. Three weeks out, this is a one-afternoon ship with a measurable BFCM lift.

3. Tune your free-shipping threshold

Open Shopify Analytics, look at your last 90 days of AOV, and set the threshold at 115–120% of that number. Not $100 arbitrary. Not $50 give-it-away. The specific number that nudges one upsell. Surface it as "You're $X away from free shipping" progress in the cart drawer — most modern themes have the snippet baked in; the ones that don't take 30 minutes.

4. Make the Add to Cart sticky on mobile

70% of your BFCM traffic will be mobile. Most Shopify themes still don't pin the Add to Cart on scroll. The CTA that lives above the fold on desktop disappears below the fold on a phone, and shoppers who scroll past it don't scroll back. Theme setting if you have one. Twenty-line snippet if you don't.

5. Pre-stage your BFCM email list segments

In Klaviyo (or Shopify Email, or whatever you use): build and name your segments before BFCM week — "engaged last 30 days," "VIP," "never purchased but subscribed," "subscribers who abandoned cart last week." Doing this on the fly during BFCM week is where campaigns go to die.

6. Delete every app you haven't opened in 90 days

Each app you have installed adds JavaScript to your storefront, often loading before your content paints. On mobile, this costs 300–800 ms of load time per unused app. Shopify's admin → Apps → sort by Last used — anything older than 90 days: uninstall. You'll feel it in page speed metrics the same day, and in your conversion rate on BFCM.

7. Set up a post-purchase upsell

The thank-you page is the single highest-converting upsell slot in your funnel — the shopper is already in commitment mode, with their card details still live. ReConvert, AfterSell, or a native Checkout Extensibility implementation. One relevant complementary product at a 10–15% discount. Install it this week, let it run through BFCM, and the ROI is measurable in days.

8. Write your abandoned-cart email now

Not two emails. One. Short, text-heavy, no 500-pixel banner, no eight CTAs. "You left [product name] in your cart. Here's the link." Set the trigger to 60 minutes after abandonment. If you already have a Klaviyo abandoned cart flow, audit the first email — the pattern we see is a bloated template that converts worse than a plain-text version.

The one that matters more than any of this

Don't launch anything on November 28. Your deliverability, your checkout, your apps, your theme — they all have the same bug on BFCM morning that they had on November 1. The merchants who win BFCM are the ones who shipped nothing new in the two weeks before it. Protect what works, and sell harder with the operation you already have.

If any of this is giving you a 2 a.m. gut-check about what's live on your store, we do pre-BFCM audits for Shopify Plus merchants in about a week — talk to us here.

Shipping into the storm,
Terry
